When a recruiter gives notice, most owners think about one cost: hiring the replacement. A few job posts, some interviews, maybe a signing bonus.

That's the smallest part. The bigger cost is everything that slows down while the seat is empty: roles nobody is working, managers pulled off their real jobs to cover hiring, finalists who take other offers, and the months it takes a new recruiter to get up to speed.

We built a free calculator so you can put a real number on it. It adds up six costs and subtracts the salary you don't pay while the seat is empty. It opens with an example of a recruiter earning $75,000 a year, close to the $75,940 median for human resources specialists, the occupation that includes recruiters [1]. Change any number to match your company.

Calculate what an empty recruiter seat costs you

The six costs, explained

Here is how the default example adds up: a recruiter earning $75,000 a year (about $6,250 a month) whose seat stays empty for two months.

1. The slow goodbye

Before people leave, they often slow down. Interviews get skipped, follow-ups wait, and the pipeline cools. In the example, the recruiter works at about half effort for a month before leaving. Half of one month's salary is lost: about $3,125.

2. Managers cover the hiring

Someone still has to read applications and run interviews. Usually it's a manager who already has a full job. In the example, managers spend 10 hours a week on hiring at $50 an hour, for 8 weeks: $4,000.

3. Open roles stall

This is the biggest cost, and the one most companies never count. Every open role costs something each day it stays empty: lost work, overtime for the people covering, delayed customers or orders you can't fill. In the example, 5 open roles cost about $150 a day each, for 40 workdays: $30,000.

4. Finding the replacement

Job posts, interview time, assessments and background checks. In the example: $3,000.

5. The learning curve

A new recruiter needs time to learn your roles, your managers and your tools. In the example, the new recruiter works at half speed for three months, plus 40 hours of training from your team: about $11,375.

6. Candidates lost

When nobody is calling candidates back, finalists take other offers and searches start over. In the example, 3 finalists walk away and each search restarts at $3,000: $9,000.

Minus the salary you don't pay

While the seat is empty, you're not paying the recruiter's salary. Two months saves $12,500, which the calculator subtracts.

What the example shows

Add it up and the empty seat costs about $48,000, or around 0.64 times the recruiter's yearly salary. That sits inside Gallup's research range, which puts the cost of replacing an employee at one-half to two times their annual salary, and Gallup calls that a conservative estimate [2].

Watch stage 3. It grows fastest. A longer empty seat or a few more open roles quickly push the total toward two times the salary. Try changing the months the seat stays empty from 2 to 4, and see what happens.

How to make each cost smaller

  • Keep every candidate in a shared system. Notes, next steps and conversations belong in your ATS, not in one person's inbox, so nothing walks out the door.

  • Plan the handover before anyone leaves. A one-page intake for each role and a short "how we hire" playbook let someone else pick up the work fast.

  • Keep a bench. A short list of recruiter candidates you'd hire tomorrow shortens the time the seat is empty.

  • Shorten ramp-up. Logins, client or role one-pagers and a first-week plan ready before day one cut the learning curve.

  • Ask your recruiters what would keep them. Gallup found that 52% of employees who left said their manager or organization could have done something to prevent it [2].
